In a category where shoppers pick by flavor, not brand — and on two-thirds less budget — we made Bear Naked native to TikTok: creator-led, built around trending sounds and formats, with the granola itself at the center. It blew past a full-year follower goal by mid-year

The Problem
On social, granola is a sea of sameness — yogurt bowls, oats, the same wheat-field b-roll. The average shopper doesn't see a difference between brands, so they buy by flavor and forget the name.
The opportunity was the audience: Gen-Z lived on TikTok, and no granola brand was speaking to them in the platform's own language. The constraint was money — the annual content budget was cut more than half.
The obvious move was to stretch the budget by repurposing Instagram videos onto TikTok. That was exactly the wrong move.
Less than half the budget. A look-alike category. And a Gen-Z audience that scrolls past anything that smells like an ad. The job was to make granola feel native to the feed — built with creators, not borrowed from another platform.
The Strategy

Build for TikTok, not from Instagram
We stopped recycling Reels and developed platform-first content that leaned into native behavior and trends. The proof it mattered: our lowest-performing Instagram Reel of the quarter was a top-performing TikTok. Same idea, different platform — the audiences are not the same.
Cast creators who already lived there
Through Popular Pays, we worked with a tight roster of Millennial and Gen-Z lifestyle creators shooting on mobile — no over-produced studio look. They carried Bear Naked's voice into trends as they happened, so the brand showed up like a person, not an ad.

Put paid behind what was already working
A dedicated content-boosting budget amplified the posts that earned attention organically. Bear Naked was one of the first Kellogg brands approved for TikTok Spark Ads — boosting native content instead of running interruptive creative.

Read the platform weekly, move fast
We freed up time by planning content quarterly, then kept a standing lane open for real-time trends. When something broke, we acted on it in days — the difference between catching a moment and reporting on it later.

What It Taught Me

Constraints sharpen strategy
Losing two-thirds of the budget forced clearer bets — fewer videos, a tighter creator roster, paid only behind proven content. Less money made the strategy better, not weaker

A goal you blow past was the wrong goal
Hitting a full-year target by mid-year is a planning miss as much as a win. The lesson: when momentum shows up, reset the target faster.

Creators carry a brand further than a logo
Granola didn't grow on its own. Gen-Z creators putting Bear Naked into trending, native moments did — that's what earns a follow in a feed full of look-alikes.
